HVAC Marketing Automation
The Phone Rang. Then What?
Every channel we run ends the same way: a homeowner calls, texts, or fills a form. What happens in the next five minutes decides whether you paid for a job or a click. Most shops I audit have no system for that stretch. It runs on whoever is at the desk. We build the machinery that answers, routes, books, and records every one, around the clock, so nothing you paid for falls between the ring and the board.
- Every missed call texted back within a minute, 24 hours a day
- Every form and text routed to a person who can book, with the clock running
- Every lead recorded in your CRM with its source, so the scoreboard is real
- Built in the tools you already own, in your name
HVAC companies we have worked with
Three places the pipe leaks between the ring and the board.
You cannot see any of them in the ad report. You can see all of them in the gap between leads and booked jobs.
Nobody picked up
Two on the phones, both busy, third call rolls to voicemail. Or it is 6:40 on a Saturday. Either way she is dialing the next shop, and there is no system that reaches her first.
The form went to an inbox
The website form emails info@. Somebody opens it Monday. The Meta instant form went to a spreadsheet nobody knows exists. By the time a person sees either one, the job is sold.
It never made the CRM
The call was answered and booked on a sticky note. It never got a source, never got a date, never got a follow-up. Your scoreboard says the campaign produced nothing, so you cut the campaign that was working.
Why this comes before more leads
A third of HVAC calls reach a person. The rest need a system.
This is why we sell automation first when the intake cannot carry the volume. Buying more leads into a shop that reaches a third of its callers makes every channel look bad and the agency look worse. Fix the pipe, and the same ad budget books more jobs without spending another dollar.

What we do, in order.
Map the pipe first. We do not automate a process until we have watched it fail.
Audit
Every way a lead can arrive, where it goes, who sees it, how fast, and whether it lands in the CRM with a source. We call your own number after hours and watch what happens.
Missed calls
Text back within a minute from your number, with a way to book or a promise of a callback that actually fires. Runs nights and weekends.
Routing
Forms, texts, chats, and Meta leads land in one queue a person owns, with the response clock visible. Overflow and after-hours have a destination.
Booking
Online booking where it fits, a script with the ask where it does not, and a confirmation the homeowner gets before the tech leaves the yard.
CRM
Every lead recorded with its source, its status, and a next date. Nothing sits without one. This is what turns a call log into a scoreboard.
Handoffs
Estimate to comfort advisor, install to scheduler, completed job to review request and maintenance plan. Each handoff triggered, none of them remembered.
Reporting
Answer rate, response time, book rate, and cost per booked job by source, built from the CRM and sent every week without anyone assembling it.
Where is your pipe leaking?
Then it runs every day without you, and we review what broke and what booked every 30 days.
Automation is not a robot answering your phone.
What we automate
The parts that are the same every time: the text back, the routing, the record, the confirmation, the handoff, the report. Machines do these better than people because machines do not get busy at 4:40 on a Friday.
What stays human
The conversation. When she replies to the text or picks up the callback, a person who can book talks to her. AI answering tools exist and some shops use them well. We will tell you honestly whether yours is a fit, and we will not sell you one to avoid hiring a CSR you need.
Built in ServiceTitan, Housecall Pro, Jobber, or whatever you run, connected to your phones and your forms. Nothing moves into a tool you do not control.
Why minutes are the whole game.
100x
the odds of reaching a lead when it is contacted within five minutes instead of thirty. Odds of qualifying it, 21 times greater.
Source: Lead Response Management study, Oldroyd, MIT Sloan with InsideSales.com, 2007: about 15,000 leads and more than 100,000 call attempts across six companies over three years. B2B, not HVAC, nineteen years old.
88%
of one HVAC texting tool’s users took more than five minutes to reply once the homeowner responded. The most common reply time was a day.

42 hours
the average first response to an online lead among companies that responded at all within 30 days. 23% never responded.

Old studies, one vendor’s users, another industry. None of it is your shop. Your shop is what happens when we call your number at 7 p.m. on the audit, and we will tell you exactly what we heard.
What you get every week.
- Answer rate, missed calls recovered, and response time on every channel.
- Book rate on the leads that arrived, not just how many arrived.
- Cost per booked job by source, built from your CRM, not from ad platforms.
- Every automation, number, and record in your accounts, in your name.
- What broke this week and what we fixed.
- My cell. Account questions answered within 24 hours, usually minutes.

Who you are working with
I call your number after hours before I sell you anything.
I left the 75th Ranger Regiment in 2005 and went straight into marketing. I started working on HVAC in 2009 and it has been the focus since. I buy and help run HVAC companies as well as market them, and the first thing I fix in every one is what happens to a call nobody answered.
Give me permission and I will call your main line tonight at 7 and fill out your website form. Tomorrow I will tell you what happened, how long it took, and what it is costing you. If your intake is tight and you actually need leads, I will tell you that instead, and it costs you nothing either way.
You always have access to the CEO. Text me a question right now and see.

Growth Audit
Find out what happens when you do not pick up.
Three questions to start. We trace every way a lead reaches you, time the response, check what lands in the CRM, and tell you how many jobs are leaking between the ring and the board. Straight answers, no pitch. If we cannot help, we say so.
HVAC contractors only. Your answers stay between us.
Start here. Two minutes.
Fee is always separate from ad spend. The number lands in the proposal after the call.

Questions HVAC owners ask about automation.
Is this going to replace my CSRs?
No. It makes them reachable. The system catches what they cannot get to and hands it to them with the clock showing. If it turns out you need another CSR, the data will say so in a week and we will tell you.
Should I use an AI answering service?
Some shops do well with them, and the early numbers from one vendor’s customers are encouraging but directional at best. We will tell you honestly whether it fits your call volume and your team. We do not sell one, so the answer is not rigged.
Do I need a new phone system or CRM?
Usually not. Most of this is built on what you already have, connected properly. If your phone system cannot forward a missed call or your CRM cannot record a source, we will say so and tell you the cheapest fix.
Will homeowners get annoyed by automatic texts?
A text within a minute of a call you missed is service, not spam. One text, from your number, with a real next step, to someone who just called you. Anything more than that is a campaign, and that is a different page.
Can you do this without running my ads?
Yes. When a shop cannot answer and book what it already gets, this is what we sell first, on its own, before any ad budget. It is often the fastest return of anything we do.
How is this different from your email and SMS page?
This is the pipe: answer, route, book, record. Email and SMS is what you send through the pipe afterward: estimate follow-up, renewals, reminders. Most shops need the pipe fixed first.
What does it cost?
It depends on the scope and what is in the way, and our fee is always separate from any ad spend so you can see what you are paying for. We put the number in the proposal after the call, not before it.
Find out what she hears when you do not answer.
Give us your number and your service area. We come back with what happened when we called after hours, how long the form sat, and how many jobs are leaking between the ring and the board.
